Eco-driving: cut fuel by 10% with a 4-week driver training programme

July 2026, diesel at self-service pumps is stable above 2 €/L, the ETS2 horizon from 2028 is approaching and high fuel cost is by now the top line in any Italian fleet’s spending sheet. In this scenario a practice that in the early 2000s had been theorised and tested by almost every large European operator, then shelved during cheap-fuel times, is back in focus: eco-driving, structured training for drivers to optimise driving style and cut consumption.

The question every fleet manager rightly asks is how much driving really affects fleet consumption, and whether the investment in training produces a real return or is one of those projects that work for 60 days and then revert to baseline. The short answer, based on industry benchmarks and our customer experience, is clear: driving style accounts for up to 20% of the final consumption of a heavy vehicle, and a well-run eco-driving programme produces durably a 10-15% reduction in fuel cost per kilometre, with the best results on drivers starting from the highest consumption.

The key phrase is “well done”: a theoretical one-day course with slides and a few videos produces zero measurable results at six months. A structured four-week programme combining theoretical training, in-cab coaching and — above all — continuous feedback based on real telematics data, produces measurable results at eight-to-twelve weeks and durable results at steady state. What really drives consumption in driving

Before talking about programme structure, it’s worth being clear on the real factors to work on. A diesel heavy-vehicle fleet typically shows, at equal route and load, a consumption variance among its drivers of 25-40%: the most “efficient” drivers consume 15-25% less than the fleet average, the least efficient 10-20% more. The gap is not abstract: it’s the raw material of eco-driving.

Four behaviour families explain most of the variance.

Engine speed management. Keeping the engine in the peak-torque band (typically 1,100-1,500 RPM on a modern Euro VI Step E) means extracting the maximum work from every gram of diesel burned. Drivers who “push” the engine above 2,000 RPM “because I’m in a hurry” burn fuel without gaining real travel speed. Weighs 6-9% on total consumption.

Anticipation of braking and restarts. Every harsh brake turns accumulated kinetic energy into heat, and every restart converts it back into motion burning diesel. A driver who anticipates decelerations by 8-10 seconds — looking far ahead, reading traffic, predicting traffic-light stops — keeps the engine in a more constant regime and cuts consumption by 4-8% with no change in average speed.

Adaptive cruise control use. On vehicles equipped (by now most heavy trucks registered since 2020), adaptive cruise control manages speed and distance from the vehicle ahead more “fluidly” than a human driver on motorway. Systematic use produces 3-5% saving on motorway stretches. Most Italian drivers use it “occasionally” — the jump to “always when conditions allow” is the most underrated quick win.

Engine idle time. Vehicle stopped with engine on for more than 3-5 minutes consumes 0.8-1.5 L/h producing no work. On unmonitored fleets, average idle time is 60-90 minutes/day per vehicle — meaning 0.8-2 L/day × 240 operating days = 200-480 L/year burnt for nothing. Cutting idle time in half (60 minutes becomes 30) is worth 100-240 L/year per vehicle, that’s 200-480 € at steady state.

Summing the four families, the theoretical improvement margin for an “average” Italian driver is 15-25% on consumption; the realistic practical margin achievable with a four-week training programme is half — that’s 8-12% fleet average, with peaks above 20% on drivers starting from highest consumption.

The four-week programme

The model producing measurable results — developed and tested in Europe by scale operators (DHL, DAF, Mercedes Benz Trucks) but applicable to Italian SMEs too — is articulated over 4 weeks with three integrated components: theoretical training, in-cab coaching, continuous feedback.

Week 1: baseline and telematics

Before training drivers, you need to measure the real baseline. The enabling condition of the entire programme is telematics installed on every vehicle, recording driving parameters (accelerations, decelerations, average RPM, idle time, speed per segment) and allowing construction of an individual profile per driver — not per vehicle.

Without telematics, eco-driving is a theoretical course with no measurability: you run the course, get the attendance signed, and at six months you don’t know if it worked. With telematics, every driver has a personal driving-style score (typical “scoring” 0-100, with metrics like “eco score” or “smoothness score”) comparable over time and between drivers.

The first week is dedicated to collecting baseline data and preparing an “individual report” for each driver — concise, one page, with their current numbers compared with the fleet median.

Week 2: theoretical training in two modules

Two classroom sessions of 90 minutes each, at least 3-4 days apart, in groups of maximum 8-10 drivers.

Module 1 — The physics of consumption. Not an academic lecture but a practical reminder: the kinetic energy wasted in harsh braking, the power required to overcome air at different speeds (at 90 km/h vs 80 km/h there is +25% power needed, and thus consumption), the difference between peak torque and peak power. Key message: the engine is not “more powerful when revving higher” — it’s the opposite.

Module 2 — Operational techniques. The four behaviour families above translated into practical rules: “anticipate braking by 8-10 seconds”, “don’t exceed 1,500 RPM in intermediate gears”, “use cruise control every time the road allows”, “switch off the engine on stops over 2 minutes”. Each rule with a concrete example from the fleet’s typical route.

Best results come when module 2 is delivered by an experienced driver from the same fleet — one of the top performers, not an external consultant. Peer-to-peer credibility is incomparably superior to that of an external trainer perceived as “never driven seriously”.

Week 3: in-cab coaching

Two ride-along sessions, typically 90-120 minutes each, with an internal coach (experienced fleet manager, senior driver trained as trainer) or external. The coach rides alongside the driver on a real route, observes driving behaviour, gives real-time feedback and — at the end — builds together with the driver a personal action plan on 2-3 improvement priorities.

In-cab coaching is the most expensive component of the programme (it requires coach time + driver time on a productive route) but also the most effective: the driver sees in real time where fuel is being wasted, receives targeted corrections and — above all — feels “accompanied” rather than “evaluated”. The emotional difference between the two experiences is huge and directly affects adherence to new practices.

Week 4: review and benchmark

Four weeks from the start, individual profile is revisited and compared with baseline. Three outputs:

  • Updated individual report delivered to every driver, with their progress on key metrics.
  • Fleet benchmark: anonymised ranking by eco-driving score, with top 20% publicly recognised at the company.
  • Quarterly follow-up plan: continuous feedback, additional coaching for those stuck, 2-3 hour escalation for those who worsened.

The crucial point is the four-week programme is the trigger, not the finishing line: without a continuous feedback mechanism in the following months, results erode in 4-6 months. The model that works has monthly reviews in the first three months post-programme, then quarterly at steady state.

The five behaviours that make the difference

Let’s summarise the concrete operational practices an eco-driving programme has to converge every driver on.

  1. Keep engine speed in the torque band — 1,100-1,500 RPM in normal driving, avoid “pushing” over 1,800 RPM unless needed for slopes or overtakes.
  2. Anticipate braking and decelerations — look 200-300 metres ahead, release the accelerator in time to use engine brake instead of mechanical brake.
  3. Use cruise control every time the road is smooth and traffic conditions allow — not only motorway, also main extra-urban roads.
  4. Switch off the engine on every stop above 2-3 minutes (deliveries, loading waits, toll-booth stops) — when local regulations and safety conditions allow.
  5. Manage air mass with the thermal regulator — use exhaust pre-regulation to avoid engine idle when driving with cab heated or cooled.

Telematics as measurable prerequisite

The critical operational point — let’s repeat because it’s central — is telematics installed on all vehicles. Without continuous data on driving parameters, eco-driving remains a self-declared practice: the driver “says they applied the techniques”, the fleet manager “has the impression that average consumption dropped”, but no one has verifiable numbers to bring to the director.

With telematics you get three operational outputs that change how the programme is managed:

  • Individual driver score (eco score, idle time, harsh events), comparable over time and between drivers.
  • Hot spot identification — the route segments where driver X consumes 20% more than fleet average. Often these are specific stretches (poorly marked intersection, slope not managed, incorrect manoeuvres in a neighbourhood) that can be resolved with targeted 20-30 minute coaching.
  • Recognition and public dashboard — the “best driver of the month” visible at the company, with their score compared with fleet average. Works much better than monetary bonuses with many drivers, Italians included.

Full telematics coverage is the main technical prerequisite for the programme. For fleets lacking it, it’s worth anticipating installation just for the baseline: 200-400 € per vehicle one-off (OBD on light, CAN bus on heavy), payback on consumption savings within 6-9 months even before launching the training programme.

The mistakes that doom the programme

Three approaches we regularly see in Italian companies that produce disappointing results.

Monetary bonuses as sole incentive. They work for 60-90 days and then plateau or regress. Monetary bonuses “reward” without educating: the driver maximises the KPI without internalising the techniques, and as soon as the bonus becomes habitual or disappears, behaviour reverts to baseline. Non-monetary recognition combined with continuous feedback works much better.

Single theoretical course without follow-up. One day in the classroom, attendance signed, then nothing else. Average six-month result: zero. The learning jump requires in-cab coaching and continuous feedback in the months after — without these two components, the classroom is wasted time.

Pushing responsibility on the driver without tools. Asking “drive better” without a system measuring what “better” means produces frustration and zero results. The success condition is every driver sees — on an app, a dashboard, a monthly report — their specific numbers and understands where and how to improve.

A separate chapter is the relationship with owner-operators and third-party hauliers: the classic eco-driving programme is designed for employee drivers, but it can be extended to owner-operators with specific commercial agreements (discount on contracted diesel, premiums on fleet KPIs) sharing the value of improvement.

Expected results and payback

For an Italian 20 heavy-vehicle fleet applying the programme with discipline, the realistic result at 12 months from start is a 10-12% average reduction in fuel consumption per kilometre. On a fleet at 1,200,000 km/year total (20 vehicles × 60,000 km/year average) at 30 L/100 km and 2 €/L:

  • Annual consumption before the programme: 360,000 L = 720,000 €
  • Consumption after 12 months: 320,000-326,000 L = 640,000-652,000 €
  • Annual saving at steady state: 68,000-80,000 €

Programme cost for a fleet this size: 6,000-12,000 € (telematics already installed) or 12,000-25,000 € (telematics to install) for the first year, 2,500-5,000 €/year for maintenance. Payback: 2-6 months.

The conservative number, net of “regression to baseline” effects typical in the first 12 months and the need to keep the programme active. At steady state, properly maintained, the advantage stabilises around 8-10% fuel saving — well below the theoretical 20% but still significant, and cumulative with other efficiency levers (route optimisation, maintenance, load planning).

The key point

Eco-driving is not a “soft” or marketing practice: it’s a measurable operational lever with one of the fastest ROIs in all of fleet management. Italian companies treating it as real priority — with telematics, structured programme, continuous follow-up — recover in 12 months a consumption percentage that, over a vehicle’s life (5-7 years), translates into tens of thousands of euros per vehicle.

The challenge is neither technical nor economic: it’s organisational. It requires the fleet manager to build a weekly review cadence with drivers, publicly value top performers, manage chronic cases with coaching (not punishment). It’s a management style shift more than a technology one.
